Airbnb Direct Bookings: How to Cut OTA Commission Before Your Next Peak

Airbnb Direct Bookings: How to Cut OTA Commission Before Your Next Peak

Between service fees on both sides, a single Airbnb or Booking.com reservation can cost you 15% or more of what the guest actually paid. On a €200 night, that is roughly €30 gone before you have changed a single towel.

Most hosts accept this as the cost of doing business. It is not. It is the cost of never asking a guest to come back directly.

The window that matters most

Direct bookings are not built during a slow month with no leads. They are built in the days after a guest checks out from the best stay of their year, the one during a major event, when demand was highest and the experience mattered most.

In Venice, the Mostra del Cinema runs from September 2 to 12. Rates in the city double, sometimes triple, for that window. A guest who paid a premium rate and had a smooth stay is exactly the guest who will remember your name in eleven months, when the festival comes back around. A guest who booked through an OTA on a random Tuesday in November has far less reason to.

If your best guests only ever exist inside Airbnb's messaging system, you are renting them back to yourself every single year.

Three kinds of guests, three different asks

Not every guest is a direct-booking guest. Sorting them costs nothing and changes what you send.

Returning-intent guests mention wanting to come back, ask about other dates, or stay longer than planned. Ask them directly, at checkout, whether they would like your contact for next time.

Event-driven guests booked around a fixed date they could not move: a festival, a wedding, a conference. They convert best, because next year's version of that same event is already sitting on a calendar somewhere.

One-off guests came for a single trip with no obvious reason to return. Do not chase this group. A blanket rebooking pitch sent to everyone dilutes the guests who would actually have said yes.

Where to actually collect the contact

Asking on checkout day does not work. The guest is already thinking about the airport, not your rebooking offer.

The moment that works is the middle of the stay, inside the channel the guest is already using: the welcome book. A short, low-pressure line placed near the local recommendations, not buried in the check-out instructions, gets read because the guest is relaxed and still engaged with the property.

Keep it to one sentence: "Loved your stay? Message me directly next time and skip the booking fee." A QR code or a plain email address is enough. Nobody fills out a form on holiday.

The offer, kept simple

One incentive, stated once, works better than a negotiated discount. A flat 10% off the direct rate, or one free night on a week-long stay, does the job. Avoid a back-and-forth on price: it signals your rates were never firm to begin with, which undercuts the rate discipline that protects your margin the rest of the year.

What direct booking does not mean

It does not mean abandoning Airbnb or Booking.com. OTAs still bring the volume and the algorithm exposure a single-property host cannot replicate alone. Direct bookings sit on top, reserved for guests who have already stayed and already trust you.

It also does not mean skipping registration requirements. Every direct booking in Italy still needs the same CIN disclosure as a listing booked through an OTA.

Frequently asked questions

Is it against Airbnb's rules to ask a guest to book direct next time?

Airbnb prohibits directing a guest off-platform to complete the booking they are currently making. Reaching out after checkout, once the stay and the review are complete, about a future date is standard practice among professional hosts.

How much should I discount a direct booking?

Enough that the guest feels it was worth reaching out, not so much that you are effectively handing the OTA commission back to them. Most hosts land between 8 and 12% off their normal Airbnb rate.

Do I need a website to take direct bookings?

No. A dedicated email address or a link inside a scheduling tool is enough at the scale of one or two properties. A website becomes worth building once direct requests are a regular part of your calendar, not an occasional one.

Do direct bookings still need to follow Italian short-term rental rules?

Yes. CIN registration, guest reporting, and local regulations apply regardless of how the booking was made.
